Take the soft answer and rewrite it around four parts: the decision you owned, the trade-off you chose, the result, and the learning. Keep it under 90 seconds. Practise once out loud before the next round.

Remove timeline padding and team biography. Keep the part an interviewer can probe.

If you can’t say it in under 90 seconds, it’s still too long. Cut again, then stop rewriting and rehearse.
Before: “We had a tight deadline and I helped the team ship. It was stressful but we got it done.”
After: “I cut scope on the reporting feature so we could ship the payment path first. That trade-off delayed analytics by a week and kept checkout on time. Result: we launched without a rollback. Next time I’d set the cut earlier with the PM.”
